You Don't Have an ICP Until You Have Paying Customers


On this weekā€™s SaaS Club Launch call, a founder brought up a classic dilemma:


ā€œIā€™ve committed to focusing on a specific ICP, and all the conventional wisdom says I should ignore leads outside that. But now Iā€™ve got a company outside my ICP thatā€™s excited to evaluate the productā€”and they seem willing to pay. I donā€™t have any revenue yetā€”just 3 potential customers currently trialing the product who look like theyā€™ll convert. Should I stay focused or explore this opportunity?ā€


The first question I asked:


ā€œHow do you really know this is your ICPā€¦ if no oneā€™s paid you yet?ā€


This sparked a great discussion in the group, and hereā€™s where we landed:


1ļøāƒ£ Focus mattersā€”but so does evidence
Your ICP is a hypothesis until real customers start paying. Itā€™s okay to stay focusedā€”but donā€™t confuse a guess for gospel.


2ļøāƒ£ Explore, but donā€™t drift
You can explore opportunities outside your ICP if you set boundaries. Make it a paid pilot. Time-box the engagement. And donā€™t change your roadmap for them.


3ļøāƒ£ Let the market shape the truth
Use this as a learning opportunity. What can you learn from their excitement? What would it take to win more customers like themā€”without losing your core focus?


You donā€™t want to chase every shiny lead.


But if someoneā€™s ready to pay, thatā€™s a signal worth investigatingā€”carefully.
